A heat pump runs a different clock than a furnace — it carries both the heating and cooling load, which means close to double the annual runtime of a system that only turns on in winter. DOE and ENERGY STAR guidance puts the honest lifespan at 10 to 15 years, and a few things push the decision toward replacement inside that window:
- A failing compressor, especially past 10 years old — a compressor swap can run close to what a chunk of a new system costs.
- A repair that costs more than roughly half of a new system, or the unit's age times the repair cost tops $5,000 — the same math that governs furnace and AC replacement.
- A standard, non-cold-climate heat pump struggling through winter — older units lose capacity faster as it gets colder, which shows up as constantly running backup strip heat.
- Repeated reversing-valve or defrost-board failures — diagnosable and often repairable individually, but a pattern of them on an aging unit is a different conversation than a single fix.

What actually happens to performance once it's cold
This is the real question a national spec sheet doesn't answer. DOE's Cold Climate Heat Pump Technology Challenge and field data put market-available cold-climate heat pumps at a coefficient of performance (COP) of roughly 1.75 to 2.25 at 5°F — still moving more heat than the electricity they consume, just less of a multiple than on a mild day. Standard, non-cold-climate units degrade faster and can approach a COP of 1 — no better than electric resistance heat — somewhere around 0°F. The newest DOE-challenge-grade units hold up notably better, maintaining a COP of 2.0–3.5 even at −15°F, but that's the current top tier of the market, worth asking about by name if cold-weather performance matters to you.
Standalone heat pump or dual-fuel with a furnace
A dual-fuel setup runs the heat pump for most of the heating season and switches to a gas furnace automatically once the outdoor temperature drops below a set point calibrated to your actual utility rates — the heat pump handles the months when its COP is strong, and the furnace only fires when gas is unambiguously cheaper. It costs more upfront than a standalone heat pump, but at current Illinois electricity rates it's often the better real-world answer rather than a sales phrase. A standalone heat pump with backup strip heat is the simpler, lower-upfront-cost option, and still a legitimate choice if you value one system over the lowest possible operating cost.
What incentives actually exist right now
Worth being precise about this, since it changes yearly: the federal Section 25C Energy Efficient Home Improvement Credit expired for installations after December 31, 2025, and isn't currently available for a 2026 install. Utility-level and state-level rebates are a separate, still-evolving track and sometimes still apply — we check current ComEd and Nicor Gas program offerings directly on your quote rather than quoting a number that may already be stale.
Replacement or repair — the actual math
If the heat pump is under 10 years old and the issue traces back to a single diagnosable part — a stuck reversing valve, a failed defrost board, a low refrigerant charge — a repair visit is very likely the better call.
